These worksheets give you a clear and documented way to handle a problem with a team member through a first, second and final conversation. You can download all three for free, and we do not ask for a signup.

What it is

A proactive conversation

A proactive conversation is what we call a write up, and we call it proactive because you step in before the problem grows.

We only use one when a challenge has become a problem. Challenges are internal and somewhat invisible, whereas a problem has fully shown up and is affecting your money or your reputation.

Until a challenge reaches that point, it belongs in a You & Me. Once it does, we document it.

The path

Three conversations, in order

01

First conversation

Start with what the employee does well, then describe the current issue and agree on a proactive solution. Bring the employee's You & Me forms with you.

02

Second conversation

We follow the same structure, with the first conversation form in front of you. Review what changed, what did not and what the next step should be.

03

Final conversation

This conversation ends in termination. Bring the first and second conversation forms, state the reason for the termination and record the employee's feedback.

Where it stalls

Most owners stall at the third conversation

Nearly every salon owner we work with is comfortable with the first conversation, and most get through the second. When the third arrives, many say they do not want to fire the individual.

Though these conversations seem simple on paper, we know they are difficult to navigate in person. If we do not follow through on the third, however, the first two conversations accomplish nothing, because the documentation exists to show that you gave the employee every opportunity to change.

When someone is unable to change, you have to believe them, and you judge that by their actions and not by their words.

What is on each page

Employee excellence

Begin with what the employee does well, so that the conversation stays honest and fair.

Current issue

Describe the specific problem plainly, including how it affects your money or your reputation.

Proactive solution

Decide what will change, who will make the change and how you will both know that it worked.

Follow up date

Set a real date so that the conversation does not drift. On the final page this becomes the termination date.

Reason and feedback

On the final page, record the reason for termination along with the employee's feedback in their own words.

Signatures

The employee and leadership both sign and date every page, so that everyone has the same record.
